Episode #137: Spencer Norman, VP of Engineering at Privy
TLDR: Delegation is a crucial part of a manager’s role, but tricky to get right.
Spencer shares his delegation framework that can help. It’s called the “Comfort-Stretch-Panic” model.
Employees feel confident in tasks in the Comfort zone, while tasks in the Stretch zone challenge their knowledge level. Tasks in the Panic zone are too far outside their expertise and may lead to failure.
To avoid the Panic zone, managers need to create a culture of psychological safety for their employees. This means encouraging them to stretch and grow, even if they fail. Failure should be met with support, not punishment.
The “Comfort-Stretch-Panic” model can help managers delegate tasks effectively and ensure their team members are growing and learning.
Spencer also shares how he communicated with his teams during an acquisition and how he structures his 1:1 meetings with intentionality.

TLDR: Feedback can send somebody in the wrong direction. So it’s important to be thoughtful in the messaging and the delivery.

Raj offers tactical tips on giving and receiving feedback and shares his rule of 3:
“If I give you feedback three times in a row, and you haven’t taken action against it, that means you’re not listening to feedback, and you need to have a conversation.”
